How do projects become successful?

Based on our experience on countless project management training sessions and a large number of project management consulting projects, we believe that there are four key factors which are essential for the success of projects:
  • Abilities: The project managers and project staff are sufficiently qualified for their tasks.
  • Structures: The processes are efficient and consistent, both in the case of individual projects and in multi-project management.
  • Culture: There is a jointly developed and lived project management culture and rules of the project.
  • IT-Tools: Software applications are up to date and everyone can manage them.

Everything starts at the front: The start of the project.

A first checklist for the sensitive period

I´m sure every project manager would agree with the quote above. But even if everyone is aware of the fact that the course for project success is established right from the start, it is always surprising to see how many fundamental mistakes are made at the beginning of a project.
To enable you to verify before the official start of your next project whether you have really thought of everything, you will find our collection of important check-list questions, which can also be found in your project management manual, below:
  • Does the plan justify a project-based approach?
  • Has the project's priority been clarified in comparison to other projects?
  • Are the project objectives defined in a solution-neutral, positive and complete manner? Are they as consistent as possible, measurable as well as achievable?
  • Have you identified which objectives do not belong to the project?
  • Are the milestones and associated results defined?
  • Did you conduct a feasibility study?
  • Did you conduct a proof-of-concept study?
  • Have the current risks been identified?
  • Is the support of management and client ensured?
  • Are future users or customers involved in the project?
  • Have the necessary resources been taken into account and made available?
  • Has a project order been created and agreed upon with the client?
  • Has a project organization been defined and implemented?
  • Are the tasks, competencies and responsibilities of the project organization clearly defined?

Of course, this list is not conclusive, but it does give an overview of what potential hurdles may exist, should be avoided and how complex the topic of project management is in its entirety.

Stakeholder Management During Projects

Based on the experience of numerous projects that we have conducted as consultants, we think: professional contact with key stakeholders is an essential prerequisite for project success.
Stakeholder management is the active and proactive support of the project participants, especially the influential decision-makers. When decisions need to be made, especially in the event of changes to the project assignment, stakeholder management prepares the necessary information and accompanies the decision-making process. Stakeholder management also includes initial stakeholder identification and analysis. Stakeholder management is micro-politics - often little-loved by project managers and yet a key success factor in larger projects.

The goal of stakeholder management is to obtain an overview of all existing stakeholders and their attitudes toward the project.

Stakeholders are natural or legal persons or stakeholder groups who have an interest in the course or outcome of your process or project. We often refer to interest groups, stakeholders and parties concerned. They not only influence the course or the result, they are influenced by it. The stakeholder landscape of a company or project can be very heterogeneous and may include employees, clients, customers and suppliers, the government or society.

It takes two steps to create a stakeholder analysis:
  • Creation of a stakeholder overview
  • Creation of a stakeholder matrix

Stakeholder Overview

Providing an overview and involving those affected

The stakeholder overview identifies and characterizes all stakeholders of a project or a company. This tool helps you obtain an overview of the entire stakeholder landscape. In the first step, you identify all relevant interest groups for the respective project. Then, you characterize the individual stakeholders according to the evaluation criteria listed in the table.

The Stakeholder Matrix

The stakeholder matrix is based on this overview and visualizes the possible influence and importance of different interest groups to the success of your project. From this overview, you can then derive appropriate options for action, such as project marketing, for example. The following illustration visualizes the stakeholder matrix and outlines the strategies of the stakeholder groups.

The results of the stakeholder analysis are the starting point for project marketing.

Pay attention!

Finally, an important tip

The contents of stakeholder management are often politically sensitive information. Therefore, this task should either be carried out alone (by the project manager) or together with a well-selected group of participants. Stakeholder management records should always be kept in personal folders or drives and should never be accessible to the public.
